Why Analytics Failures Get Decided Long Before Anyone’s Thinking About Analytics

A lot of the failed analytics rollouts I’ve been called into trace back to the same moment, and it’s rarely the moment anyone expects. It’s not a bad algorithm, a stubborn facility manager, or an underpowered edge device. It’s a tender document written two or three years earlier, by a specifying engineer who had never heard of the analytics platform that would eventually try to use the network they were designing, because there was usually no reason for them to have heard of it.

A handful of digitally-minded consulting engineers already think ahead to that moment. Most tenders still don’t. The typical BMS spec gets written around code compliance, commissioning timelines, and getting a functioning building handed over on schedule. Those are the right priorities for that moment. They’re also how the wall gets built.

The Wall Gets Built at Tender Stage

Three decisions, none of them wrong in isolation, show up constantly once you’ve seen enough of these buildings.

A gateway gets specified from a single vendor because it’s the path of least resistance for that vendor’s own equipment, and native BACnet exposure never gets written into the requirement. Nobody’s hiding data on purpose. The spec simply never asked for open access, so the contractor delivered exactly what was asked for: a working system, closed by default.

Point naming gets left to whichever convention each subcontractor happens to use. The chiller plant contractor names points one way, the AHU contractor another, the lighting controls contractor a third, and every one of those conventions is internally consistent and completely incompatible with the others. Three years later, an analytics team trying to build a fault rule for “supply air temperature” across a hundred air handlers discovers there are eleven different naming patterns for that single point type, none documented anywhere.

And network capacity gets sized for exactly what’s being installed on day one, with no headroom for anything that gets added later. A trunk that’s already at 90 percent utilization at handover isn’t a problem until someone tries to add a submeter or a new sensor point two years in, and finds there’s nowhere left to put it without a re-cabling project nobody budgeted for.

Individually, each of these is a reasonable, defensible decision made under real constraints. Together, they’re a wall, and by the time an analytics team hits it, the people who built it are long gone and the budget to fix it retroactively rarely exists. The fix happens years earlier than analytics ever enters the conversation: a handful of requirements written into the tender document itself, before ground ever breaks.

Naming Is the Quieter Version of the Same Problem

Open network access gets the most attention because it’s the most visible failure mode, the one where someone literally can’t get to the data at all. Inconsistent naming is a quieter version of the identical problem, and it shapes how a building performs over its entire life. You can have a perfectly open, fully accessible BACnet network and still have data nobody can use at scale, because nothing about “openness” guarantees that two contractors called the same physical thing by the same name.

This needs to be handled at two levels. Structured naming conventions establish a consistent point-naming pattern across every contractor on a project, so a supply air temperature sensor is named the same way whether it’s on air handler one or air handler forty, regardless of who installed it. The same convention should carry across every future project too, not get reinvented by whichever consulting engineer happens to win the next tender. Layered on top of that, semantic tagging against Project Haystack and Brick Schema gives every point a machine-readable description of what it actually is and how it relates to the equipment around it, not just a label a human happens to recognize.

That inconsistency doesn’t stay contained to a single building, either. A large real estate owner or institutional portfolio rarely uses one consulting engineer or one set of approved vendors across every asset. Buildings get acquired carrying whatever naming convention their previous owner’s contractor happened to use. New buildings get specified years apart, sometimes drawing from an approved-vendor list that was never actually held to a shared standard. Multiply that across a portfolio of dozens or hundreds of buildings, and no two properties describe their own equipment the same way. Benchmarking one site against another, or rolling up a fault pattern across the whole portfolio, becomes a manual reconciliation project before it can even start being an analytics project.

Good analytics platforms can work around inconsistent naming after the fact. They tag it, normalize it, make sense of eleven different naming patterns for the same point type across a hundred air handlers. That’s real, valuable engineering, and it’s not the same thing as the problem being solved. It means the clean version of a building’s data now lives inside one vendor’s mapping layer, not in the building’s own data. Switch vendors later, and that clean layer doesn’t travel with you. The new platform starts the normalization over from scratch, because the translation was never pushed back into the source data itself.

Name it right at the source, and any platform, including one nobody’s chosen yet, can read it without translation. Get it wrong, and the building isn’t broken. It’s just dependent on whoever did the translation, for as long as that vendor stays in the picture.

Write Access Needs the Same Discipline as Read Access

Everything above concerns getting data out. The harder problem, and the one most specifications handle worst, is what happens when a piece of software wants to write back into the building, adjusting a setpoint, overriding a schedule, issuing a command. The consequences of getting this wrong are the most severe, so the requirement language needs to be the most explicit.

A tender should require an explicit, pre-approved list of exactly which points any write-capable module is allowed to touch, nothing implicit, nothing granted by default. Every automated write should execute at the lowest priority level in the BACnet priority array, which means a human override at the operator workstation always wins, immediately and without exception, no matter what the automated system is trying to do. Write authorizations should expire automatically rather than persisting indefinitely by default. Every write action should be logged in full, creating a genuine audit trail rather than a black box. And before any third-party system gets write access at all, it has to disclose a current penetration test and SOC 2 status.

There’s a real difference between a human who’s technically in the loop and one who’s actually on it. Being in the loop can mean nothing more than having the theoretical ability to intervene, with no visibility into what’s happening and no guaranteed priority to act on it in time. Being on the loop means the override always wins, the activity is visible as it happens, and intervening doesn’t require winning a race against a system that’s already executing. Requirements like these turn that distinction into an enforceable clause instead of a talking point.“技术上在回路中”的人与“真正在回路上”的人存在实质区别。

Neutral Only Counts If It’s Actually Tested

There’s one more discipline worth naming, because it’s the one people skip most often. If a specification claims to be vendor-neutral, it has to actually be tested against that claim: could a specifying engineer who’s never heard of any particular product use it without ever noticing whose interests it favors? A spec that quietly rewards one vendor’s naming convention, one vendor’s network topology, or one vendor’s proprietary extension isn’t neutral just because it never says a brand name out loud.

If a project genuinely wants to name a specific product, the honest way to do it is in the open: name it, and pair it with a real substitution clause, “or approved equal,” so a competing product with equivalent capability has an actual path to bid. A named product with no substitution path is a closed spec dressed up as an open one, no matter how the rest of the document reads.

I hold every vendor pitch I evaluate to this test. It felt like the obvious next step to write my own specification language that could pass it too.

I made a version of this same argument from a different angle recently, writing about network visibility for Optigo Networks in “Visibility Isn’t the Same as Value.” That piece is about OT network health specifically, not tender-stage specification, but it’s the same underlying logic: whatever gets built on top of a foundation is only as good as the foundation itself, and the foundation is usually decided by people who were solving a different problem entirely. This argument and that one are really answers to the same question, asked at two different points in a building’s life.
